Define Phase 4 milestones: real-time cognitive cycle, multi-agent orchestration, production deployment

Background

ASI:BUILD has completed Phase 1 (core modules + Cognitive Blackboard), Phase 2 (bug fixes + benchmark suite), and Phase 3 (Rings Network integration). Phase 4 is the next major development milestone — but it hasn't been formally scoped.

This issue is a planning artifact to collect inputs and eventually produce a formal milestone spec.

Proposed Phase 4 Goals

Based on discussion threads (especially #12 and #35), here's a draft scope:

4.1 — Real-Time Cognitive Cycle (CognitiveCycle)

• Implement the full 9-phase perception-to-action loop (Issue Implement CognitiveCycle: wire all 29 modules into a real-time tick loop #41)
• Target: 100ms end-to-end latency for a full cycle across all 29 modules
• Requires: async-native Blackboard adapters (Issue Add async-native Blackboard adapter base class (AsyncBlackboardAdapter) #101), module priority tiers
• Stretch: sub-50ms with selective module activation based on CognitiveState

4.2 — Full Blackboard Coverage

• All 29 modules wired to the Cognitive Blackboard (currently 8/29)
• 21 remaining adapters: quantum (Wire quantum module into Cognitive Blackboard (add QuantumBlackboardAdapter) #53), holographic (Wire holographic module to Cognitive Blackboard (add HolographicBlackboardAdapter) #56), federated (Wire federated learning to Cognitive Blackboard (FederatedBlackboardAdapter) #58), compute (Wire compute module to Cognitive Blackboard (ComputeBlackboardAdapter) #70), etc.
• Requires: AsyncBlackboardAdapter base class (Issue Add async-native Blackboard adapter base class (AsyncBlackboardAdapter) #101)

4.3 — Multi-Agent Orchestration

• Multiple ASI:BUILD instances communicating via Rings Network P2P
• Shared goal negotiation via AGI Communication Protocol
• Distributed Blackboard: entries propagated across nodes with CRDTs or vector clocks

4.4 — Production Deployment Story

• Docker Compose for single-node deployment
• Kubernetes Helm chart for multi-node
• MCP gateway with rate limiting and priority tiers (see Discussion Define Phase 4 milestones: real-time cognitive cycle, multi-agent orchestration, production deployment #109)
• Monitoring: Prometheus metrics, Grafana dashboards per module

4.5 — Benchmark & Evaluation Suite

• IIT Φ benchmark with canonical networks (Issue Add canonical IIT Φ test networks as benchmark fixtures with known Φ values #34)
• Full-cycle latency benchmarks (Issue Add benchmark suite for consciousness module — IIT Φ, GWT, AST timings #24 extended)
• Neuromorphic benchmarks (Issue Add benchmark suite for neuromorphic module — LIF simulation speed, STDP convergence, network scaling #54)
• Multi-module integration benchmark (all 8 wired adapters, end-to-end)

Success Criteria

Phase 4 is complete when:

• CognitiveCycle runs at ≤100ms for 29 modules
• All 29 modules wired to Blackboard
• 2+ agent nodes communicating via Rings
• Docker Compose deployment works out-of-box
• Benchmark suite produces reproducible results

Building on the earlier links to discussions #110, #111, and #123. Here's a proposed milestone-by-milestone spec with concrete acceptance criteria.

Milestone 4.1: Real-Time CognitiveCycle (target: end of Phase 4 sprint 1)

Acceptance criteria:

• CognitiveCycle completes a full 9-phase tick (perception → attention → reasoning → action) in ≤ 100ms wall clock on a single machine with all 29 modules loaded
• Tick timing is logged per-phase to the Blackboard (CycleTimingEntry)
• If any phase exceeds its budget (see Implement CognitiveCycle: wire all 29 modules into a real-time tick loop #41 for timing constraints), a CYCLE_TIMEOUT event is emitted and the cycle degrades gracefully (skips non-critical phases)
• At least 3 integration tests cover multi-module data flow through a full tick

Blockers to resolve first:

• Issue Implement CognitiveCycle: wire all 29 modules into a real-time tick loop #41: CognitiveCycle wiring (the skeleton is in place, but full 29-module wiring is pending)

Milestone 4.2: Multi-Agent Orchestration (target: Phase 4 sprint 2)

Acceptance criteria:

• Two CognitiveCycle instances can negotiate a shared goal via the agi_communication module (GOAL_AGREEMENT protocol)
• Goal negotiation events are published to the Blackboard (Issue Wire agi_communication GOAL_AGREEMENT events to Cognitive Blackboard #48)
• A trust score is assigned to each participating agent and persists across cycles
• The Rings Network DHT is used to discover peer agents (Issue Rings Network: integrate DID-authenticated P2P transport with Cognitive Blackboard #19)

Architecture note: Each agent runs its own CognitiveCycle. The orchestration layer coordinates across cycles without sharing internal Blackboard state. Inter-agent communication happens exclusively through the agi_communication protocol + Rings DID auth.

Milestone 4.3: Production Deployment (target: Phase 4 sprint 3)

Acceptance criteria:

• Docker Compose file that starts all services (FastAPI, MCP SSE, Kenny Graph, Rings bootstrap node) in under 60 seconds
• CI/CD pipeline runs the full test suite (currently 3,209 tests) on every push with a <10min total runtime
• A benchmark_report.json artifact is produced on every release containing: Φ score, GWT latency, LIF simulation speed, E2E cycle timing
• At least one module at stable maturity and five at beta (currently 1 stable, 7 beta — target: 2+ stable, 10+ beta)
• Public API docs (via FastAPI auto-docs) deployed at a stable URL

Milestone 4.4: Safety Hardening (target: Phase 4 sprint 4, gated)

Acceptance criteria:

• EthicalVerificationEngine (Issue Wire EthicalVerificationEngine into Blackboard write/read pipeline #37) gates all Blackboard writes above a configurable risk threshold
• BlockchainAuditAdapter (Issue Add BlockchainAuditAdapter: publish safety decisions and high-stakes Blackboard writes to IPFS + Ethereum #68) publishes every safety decision to IPFS + Ethereum
• The formal verification prover catches at least one real unsafe reasoning chain in the integration test suite (regression test)
• RuntimeSafetyMonitor from the reproducibility module triggers emergency shutdown in ≤ 50ms when a threshold violation is detected

Milestone 4.5: Community Alpha Release (target: end of Phase 4)

Acceptance criteria:

• v0.2.0-alpha tagged and released with a changelog
• Quickstart notebook (Issue Add Jupyter notebook: ASI:BUILD quickstart tour #32) is complete and runnable in Google Colab with no local setup
• All 29 modules have wiki documentation pages ✅ (done — 52 wiki pages)

Quick update on the Phase 4 dependency chain:

Milestone 1 (Real-Time CognitiveCycle) now has three interconnected issues in flight:

These three form a natural implementation sequence:

#131 (dependency graph) → #133 (parallel tiers) → #126 (profiler tracks tier timing)

The parallel execution work in #133 is what makes the 100ms tick budget realistic. Without tier parallelism, 29 sequential modules at ~3ms each = 87ms, leaving only 13ms headroom. With Tier 0–3 parallelism, estimated wall clock drops to ~55ms — 45ms of headroom.

Discussion #134 is tracking the fault tolerance design question (what happens when one module fails mid-tick?) before we commit to the CognitiveCycle implementation pattern.

On track for Milestone 1 Q2 2026 — the design work is converging faster than expected.

The real-time CognitiveCycle fault tolerance stack is now fully designed (implementation PRs welcome):

The full resilience call stack:

tick() → _run_tier() → run_with_retry() → breaker.record_failure() → serve_last_good()

Observability (Phase 4.4 early progress):
The SSE health endpoint (/cycle/health/stream) in #144 gives operators real-time circuit breaker state, retry counts, and degraded Blackboard keys without needing to parse 4 separate event types.

Whats still needed for Phase 4.1 completion:

1. All 5 designs above need actual implementation (PRs welcome — each is a well-scoped unit)
2. CognitiveCycle needs to instantiate one ModuleHealthRecord per registered adapter (Add circuit breaker pattern to CognitiveCycle: auto-disable persistently failing modules with OPEN/HALF_OPEN/CLOSED health states #137)
3. CycleProfiler (Add CognitiveCycle profiling: per-phase timing instrumentation and tick budget violations #126) needs to be extended to include retry counts in TierTiming
4. End-to-end integration test: run 50 ticks with a mock module that fails every 3rd tick — verify circuit opens, degraded mode kicks in, circuit recovers after 30s

The Blackboard-first communication pattern (Option A + D from #148) looks like the natural fit — it's consistent with existing adapter design, entries are UUID-keyed so concurrent writes don't collide, and TTL discipline handles staleness.

Phase 4.2 Open Questions

1. Tick alignment: how do we synchronize PERCEPTION→REASONING when they run at different frequencies (10Hz vs 2Hz)?
2. Safety gate scope: SAFETY agent needs to inspect ACTION outputs before Blackboard write — what's the right gating mechanism?
3. Distributed Blackboard: out of scope for 4.2 (single-node), but we need to not make architecture decisions that prevent it later
